Where it started
Eleven products acquired or built over a decade, each with its own identity, sales deck and interface language. Prospects routinely failed to recognise two Nexus products as belonging to the same company.
What we did about it

Decide what stays different
Rather than flattening everything into one look, we defined the fixed layer of typography, grid, tone and core components, and the variable layer each product could own.

Migrate without a freeze
Adoption ran product by product against a public tracker, with the design system team available for pairing. No release calendar was paused.

Govern it properly
A contribution model with a named owner per component stopped the system fragmenting again six months after launch.
What changed
Cross-sell conversation rates improved materially once prospects could tell that the products came from the same company.
